PROJECT EXECUTION

Our project support at TXOpEx has been applied to over $1.5 Billion in projects over the past 10 years.  While we have coached a wide variety of project types in various geographies, our approach is generally divided into the following project stages: START, STALL, & BREAKDOWN

START: If your project team is new or untested and you want to provide them with operating systems implementation and coaching, we recommend an early start.  Likewise, projects where stakes are high and failure would have a significant loss require intervention as soon as possible.

Projects bring substantial risk beyond your control, but your team should be a reliable asset. However, often times projects must be staffed under less-than-ideal circumstances and team performance becomes another a risk factor.  At TXOpEx, we will work with your team to create a unique operating system that will foster effective communication and reliable execution.  The sooner an improvement is made, the greater the impact will be on the future project outcomes.

STALL:  When leaders watching a team observe full effort but a lack of progress, change is necessary. At TXOpEx, our experiences with projects experiencing stall enables us to efficiently identify and correct areas of weakness.

Most project teams do NOT need a staffing overhaul; they need a change in the staff operating system.  Method and timing of team meetings, how they plan work, communication styles, approaches to problem solving, dealing with customers or subcontractors – each of these areas and more make up the staff operating system.  Though they might not be aware of it, this system greatly affects the final results of a project and its leaders.  Enabling leaders see the system and teaching them tools to increase their effectiveness will help move the team back on track.

BREAKDOWN:  Failure to support a team at the stall phase could result in project breakdown.  Projects in distress have already exceeded the allotted timeline for success and the targeted outcome devolved into loss mitigation.

Coaching projects in this state is a distinctive strength of TXOpEx.  We typically find these projects have an obstacle between the leadership and operators, with tension high and attrition rising.  TXOpEx can provide an objective 3rd party to help moderate stalemates and provide effective solutions to accelerate project completion.

The outcomes of projects in breakdown are often unsatisfactory, with most of the team relieved to be finished and the outside observer left thinking it was a budget and schedule failure.  Typically, only the upper leadership of these projects are aware of how much worse the outcomes could have been.

TEAMS

Coaching team dynamics is often a significant part of project support.  Many times, leaders are not able to spend extensive time evaluating problematic team interactions, providing few opportunities for improvement.  In these situations, TXOpEx can be called upon to give an unbiased, third party, industry expert assessment of the often multifaceted and complex team dynamics. 

Our system helps objectify and manifest each area of performance without singling out any particular person.  TXOpEx guides the team to install straightforward methods of communication and work planning that provide clear accountability and promote problem solving.

Many teams tend to start by accusing certain teammates or other contractors to be the source of the problem and claim drastic measures as the only solution.  While that may be the case occasionally, more often the problem is multifaceted and responsibility lies with all parties. 

Once the team has a better understanding of the dynamic, we can propose and coach more reliable behaviors and methods for planning and executing work.  In the end, drastic measures are avoided and teams are able to accomplish more than they thought possible.

OPERATIONS

At TXOpEx, we are operations specialists focused on helping businesses chart a course and implement change towards operational excellence.  Company leadership often strives to improve operations, but finds little capacity for the sustained effort.  Operational leaders are consumed by the challenges of project and customer demands and any extra effort is poured into meeting their annual objectives.

Year after year, the leaders gather to reflect and generate ideas, leading to new campaigns and slogans which are rolled out across the organization and soon get lost in the fray of the everyday operational struggles.  As reflected in the bottom line, nothing really changes.

Rather than trying to create silver bullet or software solutions that promise much but deliver little, our approach begins by redefining operations as a system of processes that produce the outcomes. With the focus shifted away from changing people, leaders can identify the most important areas to customer value.  Since most leaders began in operations themselves, the solutions are often simple, straightforward, and resonate strongly with company culture.
